Background
Thai Carbon & Graphite (TCG) is a manufacturer of carbon-graphite products and automotive carbon brushes for industrial, motor, automotive, and machinery applications, with over 60 years of experience. Many of the business processes still relied on traditional ways of working, with senior employees having worked with the company for a long time. To support future growth and improve operational efficiency, TCG sought to review its business processes, establish a Digital Transformation roadmap, and select an ERP system that fit its actual operational needs, while ensuring the transformation remained accessible to senior employees.
Challenges
• Highly Manual & Redundant Processes: Many processes still relied heavily on paperwork, resulting in duplicated work, longer processing times, and limited visibility into work status. • Fragmented Data & Limited Visibility: Data was scattered across departments, making it difficult to consolidate information, analyze data, and generate reports. • Knowledge Dependency on Experienced Employees: Many critical processes were not standardized and relied on the experience of senior employees, making knowledge transfer to new employees and maintaining consistent standards challenging. • Change Readiness: As Many employees had worked with traditional ways of working. Process redesign and new technology implementation needed to consider ease of use and the team’s ability to adapt.
What we did
Prior to initiating the full process, the ASAP Project began by aligning with the vision of each senior executive to establish a clear understanding of the purpose behind the change and to address any outstanding concerns.
• Internal Assessment: Assessed workflows across departments to identify pain points, bottlenecks, and determine which processes should be supported by digital solutions.
• Vendor Selection: Evaluated and selected potential vendors based on functional fit, flexibility, and their ability to support a semi-manual operating model where selected paper-based processes would remain.
• SOP & Workflow Standardization: Developed TCG’s first standardized SOPs and workflow diagrams, establishing clear operating standards alongside the implementation of the new ERP.
• Project Management: Monitored project progress, provided ongoing advisory support, and coordinated between the TCG team and the selected vendor to ensure execution remained aligned with project objectives.
Outcomes
• Right-Fit ERP: TCG implemented an ERP system that meets their business needs while allowing employees to work effectively across both digital and traditional paper-based processes. • TCG’s First SOPs: The organization developed its first standardized SOPs, creating clear working standards and procedures based on the newly improved processes.
The project provided TCG establish a stronger foundation for Digital Transformation through process improvement, standardized work practices, and a right ERP system. By aligning technology adoption with the organization’s workforce and work practices, TCG established a practical path toward sustainable Digital Transformation and long-term growth.
